Migrating from a legacy PMS to Protel — first 30 days
Migrating a live property to Protel is one of those projects where the go-live day is the easy part. What matters is the 30 days that follow: what breaks, what surprises the team, and what to watch for. Here is a survival guide from twelve migrations we have supported over the past three years.
Days 1–3: data reconciliation, not features. On day one, ignore the exciting new modules and features. Focus on one number: does your first Protel trial balance tie to your last legacy PMS trial balance, plus the day one activity? If not, that is your only problem to solve — nothing else matters until it does. Expect small drift; investigate any drift over 50 euro line by line. Do not proceed until every unpaid folio and every open advance deposit has been reconciled between the two systems.
Days 4–10: front office muscle memory. Your front office will grumble. Every keystroke is different, every screen is in a slightly different place, and the reservation module especially will feel worse than the legacy system for two weeks. This is normal. Do not rush to fix it — the muscle memory rebuilds if you leave the team alone. Do not, however, leave them without a printed cheat sheet for the top five workflows (walk-in check-in, split folio, quick refund, no-show, group check-in). Print it, laminate it, put it on the desk.
Days 11–20: your interfaces start biting. Everything that connected to your old PMS (channel manager, revenue tool, key card, POS, spa system, phone system, key drop) has to be re-plumbed to Protel. Some will work first time; several will not. The ones that fail silently are the ones you should worry about — install Sync Sentinel on day one specifically so you catch a silent failure before it hits the guest.
Days 21–30: nightly close should be routine. By the fourth week, your night audit should complete without human intervention every single night. If it still requires manual fixes, escalate — it is not going to fix itself, and a fragile night audit is the fastest way for finance to lose confidence in the whole migration.
One universal piece of advice: subscribe to Nightly Trial Balance on day one. Having the previous day's numbers waiting in your inbox at 06:30 makes the 30-day stabilisation window measurably less stressful for both operations and finance.
